On job boards. Responding to InMail. Refreshing their inbox. Already in conversation with three other companies. This is the pond everyone is fishing in.
The average senior engineer is ignoring your message.
So is every other recruiter’s.
What Gem’s analysis of 4 million recruiter messages says about outreach in 2026 — and what it means for how you find engineering talent right now.
The number that should change your sourcing strategy
Gem analysed four million recruiter emails. The single-touch response rate landed at 4.9%.
Not because your message is bad. Because everyone else’s message is identical — and yours arrived thirty seconds after theirs.
The split that explains why
Employed. Not looking. Not responding to templated outreach. Not reachable through the channels your team is using. Not invisible — just not where you’re looking.
“When everyone automates at scale, response rates collapse. The stadium standing up to see better doesn’t help anyone see better.”
The mechanism behind it
01
Inbox fatigue is structural, not cyclical
Senior engineers are not ignoring recruiters because they’re busy this week. They’re ignoring them because the signal-to-noise ratio has made the whole channel not worth their attention. Automating more volume does not solve this. It accelerates it.
02
Multi-touch works — but most teams can’t sustain it
Four or more touchpoints, sequenced correctly, can reach 30–35% engagement. That’s a real number. But it requires time, personalisation and a system most internal TA teams were never built to run while also closing open roles.
03
The 70% don’t move through job boards
They move through trusted conversations, referrals, and outreach that arrives before urgency exists on either side. By the time you open a role and start sourcing, the best candidate in the passive market is already three conversations deep with someone who started earlier.
The question no one is asking
“What percentage of the engineering talent market is my current sourcing actually reaching?”
Most teams assume the answer is high. When we run a Talent Market Reach Audit, the actual number usually lands between 20 and 35%.
That means for every ten engineers who could do the job, your process is seeing two or three of them — and competing with every other employer for those same two or three.
The companies hiring well right now are not spending more. They built sourcing architecture that operates outside the 30% — relationships before roles open, conversations before urgency hits, and a real answer to how much of their market they can actually see.
